Legal AI is making lawyers faster at drafting, research, and document review, but it also creates an uncomfortable commercial problem: if time spent is shrinking, what exactly are clients paying for? This article argues that AI is colliding head-on with the billable hour by breaking the traditional link between effort and output. As routine work becomes quicker and more automated, clients will increasingly question hourly billing, while firms will face pressure to redesign services and pricing models to reflect value rather than minutes.
The real shift is not “cheaper law”, but different law: more fixed fees, subscriptions, and outcome-based pricing, alongside a growing premium on assurance and verification. AI may reduce drafting time, but it increases the duty to check, document, and govern outputs because accountability cannot be outsourced to a tool. The winners will be firms that pair AI-driven efficiency with clear verification processes, transparent billing, and pricing that matches outcomes and risk reduction. Those who cling to the old model may find trust and margins eroding, even as their technology gets better.
