So I built a tool to fix this:

⏱ PrezTimingTool, a free, browser-based slide timing planner:

→ Import your PDF or PPTX (everything stays local, your files never leave your machine)
→ Set your total presentation duration
→ Visually adjust timing per section or per slide
→ Compare different pacing variants side by side
→ Copy the timing summary to paste into your speaker notes

I personally add the cumulative timestamp to each slide's notes so I can check in real-time: "Slide 8, I should be at 12:30... I'm at 11:45, good, I have a buffer."
