A different strategy than the 3:20 run. As far as loadout changes, I cut Subversion and Time and replace it with Swiftcast-Ice, which will help us kill Phoenix and actually stagger Alexander, Gilgamesh, and Sephiroth.
Kujata and Phoenix:
Without Time equipped, we can't Haste on ourselves or Stop on Kujata. It doesn't really matter, as you can take Kujata at very quickly regardless. Taking a page from CloudCS's book (check out his No Mercy run of Rulers of the Outer Worlds to see what I am referencing • Видео , we cast a Swiftcast Blizzaga on our Skill Master trigger to get an ATB back and more easily Divekick x2 in Phoenix's pre-Rebirth Flame vulnerability window. There are a couple of ways to do this. In this run we just hit the raw Blizzaga as Phoenix is circling, but it's easier if you hit Phoenix after it does an attack as Kujata is dying. The best timesave is Blazing Onrush, which feels like it has the longest window to hit for full damage and can easily get you a kill before Rebirth Flame's first animation even starts.
Bahamut and Titan:
No changes here, just the usual setup + perfect guard to chip away at Pulse of Defiance and go to town.
Alexander and Odin:
Again, with Swiftcast, using Blizzaga on Alexander + one Focused Strike pretty much all you need to stagger, and a safer strategy than straight Divekicking. With Odin vanishing our Skill Master will trigger against Alexander, so Blizzaga against Odin plus some hits from Tifa's basic UF level 3 combo string will stagger Odin, who goes down in 4 total Divekicks, roughly.
Gilgamesh:
Sonic Boom + 2 Divekicks to destroy the naginata, then cast Blizzara to force Gilgamesh to pull out the Genji Shield (some animations he will not cancel to pull out the shield). The shield can be quickly destroyed while generating 2 ATB bars to go quickly into Blizzaga, which puts him at around 80% of the way to stagger. After that, one more Blizzara and some basic attacks to get a quick stagger and then kill.
Virtual Sephiroth:
Swiftcast Blizzaga will also help us stagger Sephiroth. Sephiroth is pressured when he "stumbles" five times before his HP goes below 50% (again, thanks to CloudCS for telling me this). I actually wasted some time by miscalculating my Skill Master proc, as I had an opportunity to Divekick after a Shadowy Chains when I did a Sonic Boom to early and miscalculated my ATB. It's important not to get too overzealous with Darkside and Sonic Boom, as it's possible to get him below 50% HP, and you'll lose the chance to pressure/stagger him easily and go into phase 2, which is safer from a health perspective but slightly slower to take down.
Overall, sub-3 minutes is perhaps doable but would require ideal Concentration luck and some friendly AI patterns. Concentration is, I think, ideal against Alexander + Odin and Sephiroth, and not too necessary against the others. Getting the Blizzaga to hit for full damage also feels a little random to me, but I have not tested extensively. Whether or not Sephiroth will do attacks that count towards "stumbles" for pressure is random as well.
If my Blizzaga had hit for full damage on Phoenix that would have saved a couple of seconds, and I did miss a parry against Sephiroth, that annoying run-up into backflip slash. The Sephiroth fight in particular can feel a lot worse if you don't get Concentration off the bat, though I got lucky here.
